Does anyone know why some M4 H20s have a darker looking bolt and black trigger guard , while others are trigger guards are gray and the bolt looks lighter too?

If you use the search function for H2O you'll find a lot of useful and informative posts on the differences, including several by Stranger Danger.

 

If you wanted the bolt carrier to closely match you could disassemble the carrier and the receiver and send it to get NP3 coated. You'll get a marked improvement in performance as well as the cosmetic enhancement. These two are what I'd consider the 2 most important operationally to get coated, imho of course
